Did you ever start your meeting saying - “Welcome, we will spend the next hour discussing and deciding the following topics at the cost of $750 + coffee”? If not you should try it! You will get a couple of weird looks at first but It will change the dynamics and focus of your meeting and will put more accountability on the outcome - people will be more keen to generate value knowing how much the meeting costs.

Meetings can be a powerful tool to engage, align, disagree, decide, and generally move things forward, but too often, not enough attention is paid to the cost and the output.

Patric Lencioni offers some advice on how to make a lousy meeting a great one

  • "The biggest problem of meetings is the tendency to throw every type of issue that needs to be discussed into the same meeting, like a bad stew with too many random ingredients."

  • "The agenda should be based on what everyone is working on and how the company is performing against its goals, not based on the leader's best guess forty-eight hours before the meeting."

Think back over the last week. How many meetings you attended were critical, and how many were not necessary? How many did you attend for Fear Of Missing Out (FOMO)? If you own the meeting, make sure it is planned properly, with an agenda and outcome, and invite just the right people. Don't be disrespectful and cancel a meeting at the last minute. If working with people in other regions, don’t ask them to attend meetings at 3 am. Make sure you rotate the times, so it is not always one person having to stay up late.

Looking at the graphic above - how do you communicate? Are you sending a postcard, or do you write a novel?

To make the content of your message concise, easy to understand, and relevant is very labor intensive. However, the more time you put into condensing it, the shorter time everyone else needs to grasp it. Adding bullet points, highlights, and a graphic can make it easier to comprehend. Remember, one picture is worth 1,000 words.

It takes 25 seconds to read 100 words and double that time to say them out loud. To write the words down takes five to 10 minutes, but if you want them to be fully comprehended, you need to craft them well, which can take anywhere from 30 minutes to one hour.

  • 1 - natural light give the best lighting for a video meeting. Position yourself facing a window (direct light from the side is good too)

  • 2 - a selfie ring is a great alternative to natural light and gives you more constant, predictable results

  • 3 - if all else fails, a lamp or two positioned at a 45˚ angle towards your torso will work just fine

When you develop product or service no matter how hard you try to prepare and test various client scenarios in house, the brain and muscle memory of those who are testing will intuitively avoid scenarios that might present problems. This unintentional bias of internal testers means that critical challenges are often missed.

◼︎ When the development, construction or implementation team isn’t compensated according to the quality of their work, they aren’t motivated to release a clean solution. They are, however, often forced to stay on budget and to stick to the schedule.

◼︎ Software development teams often take chances and release code updates without any external customer testing. They expect their customers will spot issues quickly in the live environment. But in mission-critical situations, this approach can be disastrous—think of the of the Boeing 737 MAX example (ref. 20). While this is an extreme case, even if you are not putting lives in danger, it is important to test with both internal and external customers before giving the final go-ahead.

◼︎ Take the time to test your solutions with real, external customers. It will cost you more at first, but it will save on resources and embarrassment after the release. Adoption will be smoother, and customers will be invested in your solution in the long term.

Resilience Is About How You Recharge, Not How You Endure

However, more often than not, at the end of the day we are exhausted and still have a long list of tasks to complete. Why does this happen? According to the authors, working adults have a fundamental misunderstanding of what it means to be resilient. Yes, resilience involves working hard, but it also requires one to stop, recover, and then begin the hard work again. Recovery is key to maintaining good health, but also preventing lost productivity. To build resilience, you need to be willing to stop. This means spending some time away from your phone, eating lunch away from your desk, and actually using your vacation time.

I work with the Navy. I've worked with the Navy Seals, and I asked them like who do you how do you pick like the guys that go in SEAL Team 6 right because they're the best of the best the best, the best. And they drew it. They drew a graph from me, and on one side they drew they wrote the word performance, and on the other side they were they wrote the word trust. The way they define the terms is the performance on the battlefield and performance off the battlefield. So these are your skills; this is how you make your quarterly earnings whatever; however, you want to translate it right performance; it is traditional. This is how are you off the battlefield what kind of person you are. The way they put it is I trust you with my life, but do I trust you with my money and my wife. This is what they told me. Nobody wants this person, the low performer of low trust, of course. Of course, everybody wants this person the high performer of high trust. Of course, what they learned is that this person the high performer of low trust is a toxic leader or a toxic team member. They would rather have a medium performer of high trust, sometimes even a low performer of high trust. It's a relative scale over this person. This is the highest performing organization on the planet, and this person is more important than this person, and the problem in business is that we have lopsided metrics. We have a million-in-one metrics to measure someone's performance, and negligible to no metrics to measure someone's trustworthiness. And so what we end up doing is promoting or bonusing toxicity in our businesses, which is bad for the long game because it eventually destroys the whole organization. The irony is it's unbelievably easy to find these people. Go to any team and say who's the asshole, and they will all point to the same person. Equally, if you go to any team and say who do you trust more than anybody else who's always got your back and when the chips are down, they will be there with you; they will also all point to the same person. It's the best gifted natural leader who's getting who's creating an environment for everybody else to succeed, and they may not be your most individual highest performer but that person you better keep them on your team,
